Thomas Baumann: Hello, Dana.

Gardner: Nice to have you with us. We're also here with Merve Duran, Management System Specialist at Avea in Istanbul. Welcome.

Merve Duran: Hello, Dana.

Gardner: Thomas, tell us about Swiss Mobiliar and what you’re doing to increase the performance of your applications.

Largest insurance company

Baumann: Swiss Mobiliar is Switzerland’s largest personal insurance company. It’s also the oldest insurance company, founded in 1826, and every third Swiss household is insured at Mobiliar. We are number one in household contents insurance.

My role at Swiss Mobiliar is Minister of Performance. I'm responsible for optimizing all the applications, infrastructure, etc.

Gardner: Tell us about the challenges that you’ve had in terms of keeping all of your applications performing well. How many end users do you support with those applications?

Baumann: There are about 4,500 internal users, but we also deliver applications directly to our customers. So that makes a group of users that’s at about 2.5 million people.

Gardner: What requirements have you been trying to meet in terms of better performance and how do you go about achieving that?

Baumann: About three years ago, we had a very reactive service model. We were only listening to customers or users complaining about bad response times, unresolved tickets, and things like that. Additionally, our event console was at the end of its life. So we were thinking about a more comprehensive solution.

We chose HP’s Real User Monitoring (RUM) and HP’s Operations Management i (OMi) to help us decrease our mean time to repair and to obtain a better understanding of end-user performance and how our applications are used by our customers.

Gardner: Thomas, how important is the acquisition of data and the use of that data? Have you changed either your attitude or culture when it comes to being data-driven, as a path to this better performance?

Baumann: Yes. Initially we had very little data, and data that was generated by syntactical measurements. Now, we measure real end-user traffic at all times, at all locations, and from all users, for the top applications that we have. We don’t use it for all applications.

Gardner: Do you have any sense of performance metrics and improvements? How do you measure your success?

Performance index

Baumann: Regarding end-user response times, we created a performance index, comparable to New York Stock Exchange's Dow Jones Index. Calculating the average response times of the most important functions of an application, and the mean time of all these response times, gives us this performance score value.

We started in 2012, and there was a performance score value of 100, just to have a base level where we can measure the improvement. Now, with an important sales application, we're at 220, an increase of a factor of 2.2 in performance.

Gardner: Have you been able to translate that through some sort of a feedback loop or the ability to predict where problems either are or are beginning, so that you can head off problems altogether? Has that been something you’ve been able to achieve?

Baumann: Yes. OMi helped us to achieve this, because now we're able to detect very small incidents before they start to impact our service. In many cases we can avoid a major incident or a large problem that would lead to an availability problem in our company just by analyzing those very small defects or incidents that are detected by our machines.

Gardner: Before your customers and users detect them?

Baumann: Exactly. Sometimes you tell the customers that they have to do this and this, and they're very surprised because they didn't know there was a problem before I mentioned it.

Gardner: Let’s now go to Merve at Avea. Tell us a little bit about your company, how large it is, and what you’re doing to improve your application’s performance?

Duran: Avea, is the sole GSM 1-800 mobile operator of Turkey and was founded in 2004. It’s the youngest operator in Turkey, and we perform as management at Avea’s IT domain.
Mobile users are much less tolerant to application errors, slow response times and poor usability.

Gardner: What did you put in place and what were you trying to improve upon as you’ve gone to a higher level of performance? How did you want to measure that? How did you want to improve?

Duran: As an example, we have more than 20 mobile applications in Avea for iOS and Android-based mobile devices. We know that these applications get many hits in a day and we know that the response times of these hits play a significant role in the overall user experience.

Also we know that mobile users are much less tolerant to application errors, slow response times and poor usability. That’s why we needed to manage our mobile application performance. So we are using HP Real and Synthetic User Mobile Monitoring solutions at Avea.

Gardner: Have you been able to measure and determine how that performance has improved? What you’ve been able to use to determine the success of your activities?

Duran: Before this solution, we had almost no end-user data on hand, so root cause analysis was too hard for us and it took long times when a problem occurred. Also we didn't know how many problems were occurring. With this solution, we can do the root cause analysis and we know how many issues are occurred. Before this solution, we only found out if the customers complained. So the mobile RUM and BPM solution are quite important to us.

Metrics of success

Gardner: Looking to the future, Thomas, where do you see things going next? What’s the next plane of improvement when it comes to applications? Where do you see yourselves going next at your organization?

Baumann: For now, we use RUM to analyze response times. What we start to do now is analyze the behavior of the user: How are they using our applications? We can improve the workflow of whole business process by analyzing how the applications are used, who is using them, from which location, etc.

Gardner: And do you see the data that you’re gathering and using, being used in other aspects of IT? Does this have an adjacency benefit in some way, or is this something that you're just using specifically for application performance?

Baumann: For now, we use it specifically for application performance, but we see large opportunities to mix these data with other data to get more insight and have a greater overview of how applications are used.

Maybe we can compare it to an airplane. We were flying as a visual-only flight and now we've migrated to instrumental flight. We also have those black boxes so we can analyze how all those measurements developed over the last period, what happened exactly before the crash, or in general how the systems are used and how we can improve it.

Gardner: That's a very good analogy. It's one thing to just get to your destination. Now, you can make that much more scientific and understood. Therefore, you can devise your future based on a plan rather than a reaction. That's important.

I just want to go in one more direction before we end, and that would be the type of applications that you're using. Do you see more of a feedback loop to your developers? You're doing most of your activity in operations, but as we know that the better you design an application, the better it will then perform.

DevOps is an important trend these days. Do you see yourselves as application performance professionals starting to have more impact on the development process of feedback of information to developers, maybe the next generation of an application, or may be for entirely new applications. Any thoughts, Merve?

Duran: For BPM mobile solution, yes, this is quite helpful for us, because we can use this solution when we develop a new release of an application. So it will be good to test it before new application releases.

Gardner: Thomas, any thoughts about bringing your information and intelligence back into testing or even development itself?

Baumann: For development, it's more difficult. We still develop a couple of applications, but most of them we purchase. So there isn't much direct influence on development. But for testing there are a lot of possibilities.

Unum Group Architect Charts a DevOps Course to a Hybrid Cloud Future

Once again, we're focusing on how IT leaders are improving their services' performance to deliver better experiences and payoffs for businesses and end users alike, and this time we're coming to you directly from the recent HP Discover 2013 Conference in Las Vegas.

Our next innovation case study interview highlights how employee benefits provider Unum Group has been building a DevOps continuum and is exploring the benefits of a better process around applications development and deployment. And we are going to learn more about how they've been using certain tools and approaches to improve their applications delivery.

So join me in thanking our guests for being here. We're joined by Tim Durgan, an Enterprise Application Architect at Unum Group. Welcome, Tim.

Tim Durgan: Thank you, Dana.

Gardner: We're also here with Petri Maanonen, Senior Product Marketing Manager for Application Performance Management at HP Software. Welcome, Petri. [Disclosure: HP is a sponsor of BriefingsDirect podcasts.]

Petri Maanonen: Hello, Dana.

Gardner: Let's talk a little bit about what's important for your company. You're a large insurer. You're in the Fortune 500. You're one of the largest employee benefits providers in the U.S. and you have a big presence in the UK as well. What are some of the imperatives that have driven you to try to improve upon your applications delivery?

Durgan: Even though, as you said, we're one of the largest employee benefits providers in the United States, we began to realize that there were smaller companies starting to chip away in segments of the market.

It became imperative to deliver products more rapidly to the market, because delivery was a multi-year effort, which was unacceptable. If it took that long from concept to delivery, there would be a completely new market dynamic at play.

We started to look at application architectures like service-oriented architecture (SOA) to deliver agility, process automation, and rules automation -- all very mainstream approaches. We discovered pretty quickly that to use those approaches effectively you needed to have a level of governance.

Governance initiative

We had an SOA governance initiative that I led and we brought in technology from HP to aid us with that. It was the Business Service Management (BSM) suite of tools, the Systinet Repository, and some partner products from HP.

What we discovered very quickly is that in enterprise architecture, where I am from in the company, bringing in an operational tool like monitoring was not hailed as, "Thanks for helping us." There was this organizational push back. It became very clear to me early on that we were operating in silos. Delivery was doing their efforts, and we would throw it over the wall to QA. QA would do their job, and then we would ultimately move it out to a production environment and operational aspects would take over.

It really dawned on me early on that we had to try to challenge the status quo around the organization. That's what started to get me focused on this DevOps idea, and HP has a number of products that are really allowing that philosophy to become a reality.

Gardner: Tell me what you think that philosophy is. Does it differ from perspective and position within organizations as an enterprise architect, sort of a über role over some of these groups? How do you define DevOps?

Durgan: I have a couple of principles that I use when I talk about DevOps, and I try to use titles for these principles that are a little disruptive, so people pay attention.

For instance, I'll say "eliminate the monkeys," which essentially means you need to try to automate as much as possible. In many companies, their development process is filled with committees of people making decisions on criteria that are objective. Machines are very good at objective criteria. Let's save the humans for subjective things.
We want to put a product out quickly, but if it's going to fail, we would love to know it's going to fail very quickly, not make millions of dollars in investments.

That's what I talk about when we say eliminate the monkeys, get people out of the middle. It's really interesting, because as an architect, I recognize the automation of business process. But somehow I missed the fact that we need to automate the IT process, which in a lot of ways, is what DevOps is about.

Another principle is "fail fast." If you're going to deliver software fast, you need to be able to fail fast. As an example that I presented here at the conference last year -- which I knew most of the HP people loved -- was Palm. I'm sure they wished they had failed faster, because that was a pretty painful lesson, and a lot of companies struggle with that.

Unum does. We want to put a product out quickly, but if it's going to fail, we would love to know it's going to fail very quickly, not make millions of dollars in investments.

Another one is visibility throughout. I will say monitoring is a team sport. In a lot of companies, there are 50 or 60 monitoring tools. Each team has a monitoring tool. You have to have a secret decoder ring to use each monitoring tool.

While diversity is normally a great thing, it isn't when it comes to monitoring. You can't have the ops guy looking at data that's different from what the developer is looking at. That means you're completely hopeless when it comes to resolving issues.

Working collaboratively

My last one is "Kumbaya." A lot of IT organizations act competitively. Somehow infrastructure believes they can be successful without development and without QA and vice versa. Business sees only IT. We are a complete team and we have to work collaboratively to achieve things.

So those are really the ways I think about DevOps at the company.

Gardner: Petri, when you hear words like "process automation for IT" and a common view of the data across IT groups, it must be music to your ears?

Maanonen: Oh, sure. And the team has been very accurately capturing the essence of how DevOps needs to be supported as a function and of course shared among different kinds of teams in silos.

If you look at HP, we've been supporting these various teams for 15 years, whether it has been testing a performance of an application or monitoring from the end-user perspective and so forth. So we've been observing from our customers -- and Unum is a brilliant example of that -- them growing and developing their kind of internal collaboration to support these DevOps processes. Obviously the technology is a good supporting factor in that.

Tim was mentioning the continuous delivery type of demands from the business. We have been trying to step up, not only by developing the technology, but actually bringing very quickly supportive software-as-a-service (SaaS) types of offerings, Agile Manager and Performance Anywhere for example. Then, customers can quickly adopt the supporting technology and get this collaboration and a DevOps cycle, the continuous improvement cycle, going.

Gardner: Now, of course, this isn't just a technology discussion. When you said Kumbaya, obviously this is about getting people to see the vision, buy into the vision, and then act on the vision. So tell me a little bit more, Tim, about the politics of DevOps.
We are a complete team and we have to work collaboratively to achieve things.

Durgan: So you are going to ask me politics for this public interview. At Unum there is none, first of all, but I hear there is at other companies. I think the problem that a lot of companies have, and Unum as well, is that unfortunately we all have individual expectations and performance. We all have a performance review at the end of the year and we have things that we need to do. So it is, as you mentioned, getting everybody to buy into that holistic vision, and having these groups all sign up for the DevOps vision.

We've had good success in the conversation so far at Unum. I know we've talked to our Chief Technology Officer, and he's very supportive of this. But because we're still on the journey, we want data, metrics, and some evidence to support the philosophy. I think we're making some progress in the political space, but it's still a challenge.

I'm part of the HP BSM CAB (Customer Advisory Board), and in that group is, they talk about these other different small monitoring products trying to chip away at HP's market. The product managers, will ask, "Why is that? And I say that part of the problem is BSM is pitching enterprise monitoring.

The assumption is that a lot of organizations sign on to the enterprise monitoring vision. A lot of them don't, because the infrastructure team cares about the server, the application team cares about the app, and the networking team cares about the network. In a lot of ways, that's the same challenge you have in DevOps.

Requests for visibility

But I hear a lot of requests from the infrastructure and application teams for that visibility into each other's jobs, into their spaces, and that's what DevOps is pitching. DevOps is saying, "We want to give you visibility, engineer, so that you can understand what this application needs, and we want to give you visibility, developer, into what's happening in the server environment so you can partner better there."

There is a good grassroots movement on this in a lot of ways, more than a top-down. If you talk about politics, I think in a lot of cases it has to be this “Occupy IT” movement.

Gardner: What are some of the paybacks that are tangible and identifiable when DevOps is done properly, when that data is shared and there is a common view, and the automation processes gets underway?

Maanonen: What we hear from our customers, and obviously Unum is no exception to that, is that they're able to measure the return on investment (ROI) from the number of downtime hours or increased productivity or revenue, just avoiding the old application hiccups that might have been happening without this collaborative approach.

Also, there's the reduction of the mean time to resolve the issues, which they see in production and, with more supportive data than before, provide the fix through their development and testing cycles. That's happening much faster than in the past.

Where it might have been taking days or weeks to get some bugs in the application fixed, this might be happening in hours now because of this collaborative process.

Gardner: Tim, what about some of the initiatives that you're bound to be facing in the future, perhaps more mobile apps, smaller apps, the whole mobile-first mentality, and then more cloud options for you to deploy your apps differently, depending on what the economics and the performance and other requirements dictate. Does DevOps put you in a better position vis-à-vis what we all seem to see coming down the pike?

Durgan: It is, if you think about movement to the cloud, which Unum is very much looking at now. We're evaluating a cloud-first strategy. My accountability is writing this strategy.

And you start to think about, "I'm going to take this application and run it on a data center I don’t own anymore. So the need for visibility, transparency, and collaboration is even greater."

It’s a philosophy that enables all of the new emerging needs, whether it’s mobile, cloud, APIs, edge of the enterprise, all those types of phenomena. One of the other major things  we didn’t touch on it earlier that I would contend is a hurdle for organizations is, if you think about DevOps and that visibility, data is great, but if you don’t have any idea of expectations, it’s just data.

What about service-level management (SLM) and ITIL process, processes that predated ITIL, just this idea of what are the expectations, performance, availability, what have you for any aspect of the IT infrastructure or applications? If you don’t have a mature process there, it’s really hard for you to make any tangible progress in a DevOps space, an ALM space, or any of those things. That’s an organizational obstacle as well.

Make it real

One of the things we're doing at Unum is we're trying to establish SLAs beginning in dev, and that’s where we take fail fast to make it real. When I come to the conference and presented it, I had a lot of people look surprised. So I think it's radical.

If I can’t meet that SLA in dev, there's no way I am going to magically meet it in production without some kind of change. And so that’s a great enhancement. At first people say, that’s an awful lot of burden, but I try to say, "Look, I'm giving you, developer, an opportunity to fail and resolve your problem Monday through Friday, versus it goes to production, you fail, and you're here on the weekends, working around the clock."

That, to me is just one of those very simple things that is at the heart of a DevOps philosophy, a fail fast philosophy, and a big part of that development cycle. A lot of the DevOps tooling space right now is focused on some ALM on the front end, HP Agile Manager, and deployment.

Well, those are great, but as an application architect, I care about design and development. I think HP is well-positioned to do some great things with BSM, which has all that SLA data, and integrate that with things like the Repository, which has great lifecycle management. You start having these enforcement points and you say, "This code isn't moving unless it meets an SLA." That decision is made by the tool, objective criteria, decided by the system. There's no need to have a human involved. It's a great opportunity for HP to really do some cutting-edge and market-leading stuff.
Cloud and mobile are coming into play and are increasing the velocity of the applications and services being provisioned out to the end users.

Maanonen: We see that the cloud and mobile, as you mentioned, Dana, are coming into play and are increasing the velocity of the applications and services being provisioned out to the end users. We see that this bigger and larger focus, looking from the end user perspective of receiving the service, whether it’s a mobile or a cloud service, is something that we've been doing through our technology as a unifying factor.

It's very important when you want to break the silos. If the teams are adopting this end-user perspective, focusing on the end user experience improvement in each step of the development, testing, and monitoring, this is actually giving a common language for the teams and enhancing the chances of improved collaboration in the organization.

Durgan: That's a really good point. You start to hear this phrase now, the borderless enterprise, and it’s so true. Whether it’s mobile, cloud, or providing APIs to your customers, brokers, or third parties, that's the world we now live in. So we need to increase that quality and that speed to market. It’s no longer nice to have; You've got to deliver on that stuff.

If you don’t adopt DevOps principles and do some of these things around failing fast and providing holistic visibility and shared data, I just don't see how you change the game, how you move from your quarterly release cycle to a monthly, weekly, or daily release cycle. I don’t see how you do it.

Gardner: Here at HP Discover, we're hearing a lot about HAVEn, a platform that’s inclusive of many data and information types, with scale and speed and provisioning.

We're also hearing about Converged Cloud, an opportunity to play that hybrid continuum in the best way for your organization. And we heard some interesting things about HP Anywhere, going mobile, and enabling those endpoints at an agnostic level.

But after all, it’s still about the applications. If you don't have good apps -- and have a good process and methodology for delivering those apps -- all those other benefits perhaps don't pay back in the way they should.

Strong presence

So what’s interesting to me is that HP may be unique in that it has a very strong presence in the applications test, dev, deployment, fostering Agile, and fostering DevOps that the other competitors that are presenting options for mobile or for cloud don't have. So that’s a roundabout way of saying how essential it is to make people like Tim happy to the future of HP?

Maanonen: Tim has been pointing out that they're coming from a traditional IT environment and they're moving to the cloud now very fast. So you can see the breadth of the HP portfolio. Whatever technology area you're looking at, we should be pretty well-equipped to support companies and customers like Unum and others in different phases of their journey and the maturity curve when they move into cloud, mobile, and so forth. We're very keen to leverage and share those experiences we have here over the years with different customers.

Yesterday, there were customer roundtable events and customer advisory boards, where we're trying to make the customers share their experiences and best practices on what they've learned here. Hopefully, this podcast is giving an avenue to the other customers to hear what they should explore next.

But the portfolio breadth is one of the strengths for HP, and we're trying to stay competitive in each area. So I am happy that you have been observing that in the conference.

Gardner: Last word to you, Tim. What would you like to see differently -- not necessarily just from a product perspective, but in terms of helping you cross the chasm from a siloed development organization and a siloed data center and production organization? What do you need to be able to improve on this DevOps challenge?

Durgan: The biggest thing HP can do for us is to continue to invest in those integrations of that portfolio, because you're right, they absolutely have great breadth of the offerings.

But I think the challenge for HP, with a company the size they are, is that they can have their own silos. You can talk to the Systinet team and talk to the BSM team and say, "Am I talking to the same company still?" So I think making that integration turnkey, like the integrations we're trying to achieve, is using their SOA Repository, their Systinet product as the heart of an SOA governance project.

We're integrating with Quality Center to have defects visible in the repository, so we can make an automated decision that this code moves because it has a reasonable number of defects. Zero is what we'd like to say, but let's be honest here, sometimes you have to let one go, if it’s minor. Very minor for any Unum people reading this.

Then, we are integrating with BSM, because we want that SLA data and that SLM data, and we are integrating with some of their partner products.

There’s great opportunity there. If that integration can be a smoother thing, an easier thing, a turnkey type operation, that makes the portfolio, that breadth something that you can actually use to get significant traction in the DevOps space.

Gardner: Well, great. I'm afraid we will have to leave it there. We've been learning about how Unum Group has been working toward a DevOps benefit and how they've been using HP products to do so.

We're now joined by our co-host and moderator, Chief Software Evangelist at HP, Paul Muller. Welcome, Paul, how are you?

Paul Muller: I'm great Dana. How are you doing?

Gardner: I'm excellent. Where are you coming from today?

Muller: I'm coming from sunny San Francisco. It’s unseasonably warm, and I'm really looking forward to today’s discussions. It should be fun. [Disclosure: HP is a sponsor of BriefingsDirect podcasts.]

Gardner: We have a fascinating show. We're going to be learning about global insurance leader American International Group, or AIG, and how their Global Performance Architecture Group has leveraged a performance center of excellence (COE) to help drive business transformation.

So let me introduce our guest from AIG. We're here with Abe Naguib, Senior Director of AIG’s Global Performance Architecture Group. Welcome back, Abe.

Naguib: Hi, Dana. Hi, Paul. How are you?

Gardner: We're excellent. We've talked before, Abe, and I'm really delighted to have you back. I want to start at a high level. Many organizations are now focusing more on the user experience and the business benefits and less on pure technology, and for many, it's a challenge. From a very high level, how do you perceive the best way to go about a cultural shift, or an organizational shift, from a technology focus more towards this end-user experience focus?
The CIO has to keep his eye forward to periodically change tracks, ensuring that the customers are getting the best value for their money.

Naguib: Well, Paul and Dana, there are several paradigms involved from the COO and CFO’s push on innovation and efficiency. A lot of the tooling that we use, a lot of the products we use help to fully diversify and resolve some of the challenges we have. That’s to keep change running.

The CIO has to keep his eye forward to periodically change tracks, ensuring that the customers are getting the best value for their money. That’s a tall order and, he has to predict benefit, gauge value, maintain integrity, socialize, and evolve the strategy of business ideas on how technology should run.

We have to manage quite a few challenges from the demand of operating a global franchise. Our COE looks at various levels of optimization and one key target is customer service, and factors that drive the value chain.

That’s aligning DevOps to business, reducing data-center sprawl, validating and making sense of vendors, products, and services, increasing the return on investment (ROI) and total cost of ownership (TCO) of emerging technologies, economy of scale, improving services and hybrid cloud systems, as we isolate and identify the cascading impacts on systems. These efforts help to derive value across the chain and eventually help improve customer value.

Gardner: Paul Muller, does this jibe with what you're seeing in the field? Do you see an emphasis that’s more on this sort of process level, when it comes to IT with of course more input from folks like the COO and the chief financial officer?

Level of initiatives

Muller: As I was listening to Abe's description I was thinking that you really can tell the culture of an organization by the level of initiatives and thinking that it has. In fact, you can't change one without changing the other. What I've just described is a very high level of cultural maturity.

We do see it, but we see it in maybe 10 to 15 percent of organization that have gone through the early stages of understanding the performance and quality of applications, optimizing it for cost and performance, but then moving through to the next stage, reevaluating the entire chain, and looking to take a broader perspective with lots of user experience. So it's not unique, but it's certainly used among the more mature in terms of observational thinking.

Gardner: For the benefit of our audience, Abe, tell us a little bit about AIG, its breadth, and particularly the business requirements that your Global Performance Architecture Group is tasked with meeting?

Naguib: Sure, Dana. AIG is a leading international insurance organization, across 130 countries. AIG’s companies serving commercial, institutional, individual customers, through one of the world’s most extensive property/casualty networks, are leading providers of life insurance and retirement services in the US.

Among the brand pillars that we focused on are integrity, innovation, and market agility across the variety of products that we offer, as well as customer service.
Bringing together our business-critical and strategic drivers across IT’s various segments fosters alignment, agility, and eventually unity.

Gardner: And how about the Global Performance Architecture Group? How do you fit into that?

Naguib: With AIG’s mantra of "better, faster, cheaper," my organization’s people, strategy, and comprehensive tools help us to bridge these gaps that a global firm faces today. There are many technology objectives across different organizations that we align, and we utilize various HP solutions to drive our objectives, which is getting the various IT delivery pistons firing in the same direction and at the right time.

These include performance, application lifecycle management (ALM), and business service management (BSM), as well as project and portfolio management (PPM). Over time our Global Performance organization has evolved, and our senior manager realized our strategic benefit and capability to reduce cost, risk, and mitigate production and risk.

Our role eventually moved out of quality assurance's QA’s functional testing area to focus on emphasizing application performance, architecture design patterns, emerging technologies, infrastructure and consolidation strategies, and risk mitigation, as well increasing ROI and economy of scale. With the right people, process, and tools, our organization enabled IT transparency and application tuning, reduced infrastructure consumption, and accelerated resolution of any system performances in dev and production.

The key is bringing together our business-critical and strategic drivers across IT’s various segments fosters alignment, agility, and eventually unity. Now, our leaders seek our guidance to help tune IT at some degree of financial performance to unlock optimal business value.

Culture of IT

Gardner: What's interesting to me, Paul, about what Abe just said is the evolution of this from test and dev in QA to a broader set of first IT, then operations, and then ultimately even through that culture of IT generally. Is that a pattern you're seeing that the people in QA are in the sense breaking out of just an application performance level and moving more into what we could call IT performance level?

Muller: As I was listening to Abe talk through that, there were a couple of keywords that jumped out that are indicators of maturity. One of them is the recognition that, rather than being a group-sized task, things like application, quality performance, and user experience actually are a discipline that can be leveraged consistently across multiple organizational units and, whether you centralize it or make it uniform across the organization is an important part of what you just described.

Maturity of operational and strategic alignment is something that requires a significant investment on business’s and IT’s behalf to prove early returns by doing a good job on some of the smaller projects. This shows a proven return on investment before the organization is typically going to be willing to invest in creating a centralized and an uniform architecture group.

Gardner: Abe, do you have some response to that?

Naguib: Yes, more-and-more, in the last six or seven years, there's less focus on just basic performance optimization. The focus is now on business strategy impact on infrastructure CAPEX, and OPEX. Correlating business use cases to impact on infrastructure is the golden grail.
I always say that software drives the hardware.

Once you start communicating to CIOs the impact of a system and the cost of hosting, licensing, headcount, service sprawl, branding, and services that depend on each other, we're more aligning DevOps with business.

Muller: You can compare the discussion that I just had with a conversation I had not three weeks ago with a financial institution in another part of the world. I asked who is responsible for your end-to-end business process -- in this case I think it was mortgage origination -- and the entire room looked at each other, laughed, and said "We don't know."

So you've really got this massive gap in terms of not just IT process maturity, but you also have business-process maturity, and it's very challenging, in my experience, to have one without having the other.

Gardner: I think we have to recognize too that most businesses now realize that software is such an integral part of their business success. Being adept at software, whether it's writing it, customizing it, implementation and integration, or just overall lifecycle has become kind of the lifeblood of business, not just an element of IT. Do you sense that, Abe, that software is given more clout in your organization?

Naguib: Absolutely Dana. I truly believe that. I've been kind of an internal evangelist on this, but I always say that software drives the hardware. Whether I communicate with the enterprise architects, the dev teams, the infrastructure teams, software frankly does drive the hardware.

That's really the key point here. If you start managing your root cost and performance from a software perspective and then work your way out, you’ve got the key to unlocking everything from efficiencies to optimizing your ROI and to addressing TCO over time. It's all business driven. Know your use cases. Know how it impacts your software, which impacts your infrastructure.

Converged infrastructure

Gardner: Of course, these days we’re hearing more about software-defined networking, software-defined data centers, and converged infrastructure. It really does start to come together, so that you can control, manage, and have a data-driven approach to IT, and that fits into ITIL and some of the other methodologies. It really does seem to be kind of a golden age for how IT can improve as performance, as productivity, and of course as a key element to the overall business. Is that what you’re finding too, Abe?

Naguib: Absolutely. It's targeting software performance, and software-as-a-service (SaaS) applications that depend on each other.

More and more, it's a domino effect. If you don't identify the root cause, isolate it, and resolve it, the impact does have a cascading effect, on optimization, delivery, and even cost, as we’ve seen repeatedly in the last couple of years. That’s how we communicate to our C-level community.

Gardner: Of course we have to recognize it. Just being performant, optimized, and productive for its own sake isn’t good enough in this economy. We have to show real benefits, and you have to measure those benefits. Maybe you have some way to translate how this actually does benefit your customers. Any metrics of success you can share with us, Abe?

Naguib: Yes, during our initial requirements-gathering phase with our business leaders, we start defining appropriate test-modeling strategy, including volumetrics, and managing and understanding the deployment pattern with subscriber demographics and user roles. We start aligning DevOps organizations with business targets which improves delivery expectations, ROI, TCO, and capacity models.
The big transformation taking place right now is that our organization is connecting different silos of IT delivery, in particular development, quality, and operations.

Then, before production, our Application Performance Engineering (APE) team identifies weak spots to provide the production team with a reusable script setting thresholds on exact hotspots in a system, so that eventually in production, they can take appropriate productive measures. Now, this is value add.

Gardner: Paul, do you have any thoughts in terms of how that relates to the larger software field, the larger enterprise performance field?

Muller: As we’re seeing across the planet at the moment, there's a recognition that to bring great software and information is really a function of getting Layers 1 through 7 in the technology stack working, but it's also about getting Layer 8 working. Layer 8, in this case, is the people. Unfortunately, being technologists, we often forget about the people in this process.

What Abe just described is a great representation of the importance of getting not just a functional part of IT, in this case quality and performance working well, but it's about recognizing the software will one day be delivered to operational staff to internally monitor and manage it in a production setting.

The big transformation taking place right now is that our organization is connecting different silos of IT delivery, in particular development, quality, and operations, to help them accelerate the release of quality applications, and to automate things like threshold setting, and optimize monitoring of metrics ahead of time. Rather than discovering that an application might fail to perform in a production setting, where you've got users screaming at you, you get all of that work done ahead of time.

Sharing and trust

You create a culture of sharing and trust between development, quality, and operations that frankly doesn’t exist in a lot of process where the relationship between development and operations is pretty strained.

Gardner: Abe, how do you measure this? We recognized the importance of the metrics, but is there a new coin of the realm in terms of measurement? How do you put this into a standardized format that you’re going to take to your CFO and your COO and say here’s what's really happening?

Naguib: That's a good question. Tying into what Paul was saying, nobody cared about whether we improved performance by three seconds or two seconds. You care at the front end, when you hear users grumbling. The bottom line is how the application behaves, translating that into business impact as well as IT impact.

Business impact is what are the dollar values to make key use cases and transactions that don't scale. Again, software drives the hardware. If an application consumes more hardware, the hardware is cheap now-a-days, but licenses aren’t. You have database and you have middleware products running in that environment, whether it's on-premise or in the cloud.

The point is that impact should be measured, and that's how we started communicating results through our organization. That's when we started seeing C-level officers tuning in and realizing the impact of performance of both to the bottom line, even to the top line.

Gardner: It strikes me, Abe, that this is going to set you up to be in a better position to move to cloud models, consume more SaaS services, as you mentioned earlier, and to become more of a hybrid services delivery shop or have that capability. Does that make sense? Do you feel more prepared for what this next level of compute architecture you seem to be heading toward as a result of the investments you've made?

Naguib: Absolutely Dana. Our role is to provide more insight earlier and quicker to the right people at the right time.

Leveraging HP’s partnership and solutions helped us to address technologies, whether Web 2.0, client-server, legacy systems, Web, cloud-based, or hybrid models. We were able to leverage consistent dashboards across different IT solutions internally, then target weak spots and help drive optimization, whether on premise or cloud.

Gardner: Paul Muller, thoughts about how this is working more generally in the market, how people who get a grasp on global performance architecture issues like AIG are then in a better position to leverage and exploit the newer and far more productive types of computing models?

Muller: In the enterprise today, it's all about getting your ideas out of your head and making them a reality. As Abe just described, most of the best ideas today that are on their way into business processes you can ultimately turn into software. So success is really all about having the best applications and information possible.

Understand maturity

The challenge is understanding how the technology, the business process and the benefits come together and then orchestrating that the delivery of that benefit to your organization. It's not something that can be done without a deliberate focus on process. Again, the challenge is always understanding your organization's maturity, not just from an IT standpoint, but importantly from a broader standpoint.

Naguib: What's the common driver for all? Money talks. Translating things into a dollar value started to bring groups together to understand what we can do better to improve our process.

Gardner: Abe, it strikes me that you guys are really fulfilling this value epicenter role there and expanding the value of that role outside the four walls of IT into the larger organization. Tell me how HP is joining you in a partnership to do that? What is it that you're bringing to the table to improve that value for the epicenter of value benefit?

Naguib: Dana, what we're seeing more is that it's not just internal dev and ops that we're aligning with, or even our business service level expectations. It's also partnerships with key vendors that have opened up the roadmap to align our technologies, requirements, and our challenges into those solutions.

The gains we make are simple. They can be boiled down into three key benefits: savings, performance, and business agility. Leveraging HP's ALM solutions helps us drive IT and business transformation and unlock resources and efficiencies. That helps streamline delivery and an increased reliability of our mission critical systems.
After we've dealt with tuning, we can help activate post-production monitoring using the same script, understanding where the weak spots are.

My favorite has always been HP's LoadRunner Performance Center. It’s basically our Swiss Army Knife to support diverse platform technologies and align business use cases to the impact on IT and infrastructure via SiteScope, HP SiteScope.

We're able to deep dive into the diagnostics, if needed. And the best part is, after we've dealt with tuning, we can help activate post-production monitoring using the same script, understanding where the weak spots are.

So the tools are there. The best part is integrated, and actually work together very well.

Gardner: It really sounds like you've grabbed onto this system-of-record concept for IT, almost enterprise resource planning (ERP) for IT. Is that fair?

Naguib: That's a good way to put it.

Muller: One of the questions I get a lot from organizations is how we measure and reflect the benefit. What hard data have you managed to get?

Three-month study

Naguib: IDC came in and did an extensive three-month study, and it was interesting what they have found. We've realized a saving of more than $11 million annually for the past five years by increasing our economy of scale. Scale on a system allows more applications on the same host.

It's an efficiency from both hardware and software. They also found that our using solutions from HP increased staff productivity by over $300,000 a year. Instead of fighting fires, we're actually now focusing on innovation, and improving business reliability by over $600,000 a year.

So all that together shows a recoup, a five-year ROI, about 577 percent. I was very excited about that study. They also showed that we resolved mean time resolution over 70 percent through production debugging, root cause, and resolution efforts.

So what we found, and technologists would agree with me, is that today, with hardware being cheaper than software, there is a hidden cost associated with hosting an application. The bottom line, if we don’t test and tune our applications holistically, either the architecture, code, infrastructure, and shared services, these performance issues can quickly degrade quality of service, uptime, and eventually IT value.

Gardner: Abe, any recommendations that you might have for other organizations that are thinking of moving in this direction and that want to get more mature, as Paul would say. What are some good things to keep in mind as you start down this path?

Naguib: Besides software drives the hardware -- and I can't stress that enough -- are all the ways to understand business impact and translate whatever you're testing into the business model.

What happens to the scenarios such as outages? What happens when things are delayed? What is the impact on business operability, productivity, liability, customer branding. There are so many details that stem from performance. We used to be dealing with the "Google factor" of two-second response time, but now, we're getting more like millisecond response, because there are so many interdependencies between our systems and services.

Another fact is that a lot of products come into our doors on a daily basis. Modern technologies come in with a lot of promises and a lot of commitments.

Identify what works

So it's being able to weed through the chaff, identify what works, how the interdependencies work, and then, being able to partner with vendors of those solutions and services. Having tools that add transparency into their products and align with our environment helps bring things together more. Treating IT like a business by translating the impact into dollar value, helps to get lined up and responsive.

Gardner: Very good. Last word to you, Paul. Any thoughts about getting started? Are there principles that you are seeing in common, threads or themes for organizations, as they begin to get the maturity model in place and extend quality and process performance assurance improvements even more generally into their business?

Muller: It might be a little controversial here, but the first step is look in the mirror and understand your organization and its level of maturity. You really need to assess that very self-critically before you start. Otherwise, you're going to burn a lot of capital, a lot of time, and a lot of credibility trying to make a change to an organization from state A to state B. If you don’t understand the level of maturity of your present state before you start working on the desired state, you can waste a lot of time and money. It's best to look in the mirror.

The second step is to make sure that, before you even begin that process, you create that alignment and that desired state in the construct of the business. Make sure that your maturity aligns to the business's maturity and their goal. I just described the ability to measure the business impact in terms of revenue of IT services. Many companies can’t even do something as fundamental as that. It can be really hard to drive alignment, unless you’ve got business-IT alignment ahead of time.

I have said this so many times. The technology is a manageable problem, Layers 1 through 7, including management software to a certain degree, have solved problems the most time. Solving the problem of Layer 8 is tough. You can reboot the server, but you can’t reboot a person.

I always recommend bringing along some sort of management of organizational change function. In our case, we actually have a number of trained organizational psychologists working for us who understand what it takes to get several hundred, sometimes several thousand, people to change the way they behave, and that’s really important. You’ve got to bring the people along with it.

Gardner: Well we have to take a hint from you, Paul. Maybe our next topic will be The Psychology of IT, but we won’t be able to get to that today.
